Buying a house with an end-of-life roof: what to negotiate and what to budget

You found the house. The inspection report says the roof has 2–5 years left, or less. This is not a reason to walk away — it is a reason to negotiate with numbers. Pre-purchase roof inspection scope

The standard home inspection includes a roof assessment, but it is high-level. For a house with a roof that is clearly approaching end of life (20+ year asphalt, visible granule loss, curling), pay for a separate dedicated roof inspection by a licensed roofer. Cost: $150–$400 depending on market. The roofer should provide a written report with remaining estimated life, specific deficiencies, and a replacement estimate.

Key items the dedicated inspection should cover: shingle condition and age, decking integrity (soft spots, sagging), flashing condition around penetrations, gutter and fascia condition, attic ventilation adequacy, and evidence of prior leaks (stains on decking underside). Estimating the seller credit

Get two written estimates from licensed local roofers. Each should specify: material type and product line, tear-off scope (full or overlay), any decking replacement anticipated, warranty tier, and total installed price. Average the two estimates. Ask the seller for that amount as a closing credit, or an equivalent price reduction.

Insurance gatekeeping on old roofs

In Florida, most carriers will not write a new HO-3 policy on a roof over 15 years old without a 5-year-useful-life inspection (F.S. §627.7011). In Texas, some carriers add a cosmetic-damage exclusion on older roofs. In Colorado and Oklahoma, older roofs may face higher wind/hail deductibles. Get an insurance quote conditional on the current roof before you close. Discovering you cannot insure the property at a reasonable rate after closing is an expensive surprise.

Walk away if the seller refuses to acknowledge the issue and the price does not reflect it.
